Cooling is part of the bake

The starch gel that gives bread its crumb continues setting as the loaf cools, and it is not complete when the loaf leaves the oven. Cutting into a hot loaf compresses that still-forming structure, and the knife smears it into a dense, sticky layer.

A 900g loaf needs roughly ninety minutes to two hours on a rack before the crumb has properly set. Rye and very high hydration loaves need considerably longer, sometimes a full overnight rest before cutting. This is the easiest of all the causes to fix, and also the one most often ignored because the bread smells good.

Underbaking

If the centre never reached the temperature at which starch fully gelatinises, part of the crumb remains a wet paste rather than a set gel. For a lean loaf the internal target is around 93 to 99C, and enriched loaves finish lower at roughly 88 to 93C. Crust colour is no guide here, since the surface reaches browning temperatures long before the centre catches up.

The dough tells you first: a probe thermometer inserted into the base takes a few seconds and removes the ambiguity entirely. An underbaked loaf can be returned to the oven for five to ten minutes and will improve noticeably.

Enzyme activity

Flour containing very high alpha-amylase activity breaks starch down faster than it can set, producing a sticky crumb that never firms. This is most common with rye, with sprouted grain and with home-milled flour from grain that began germinating before harvest.

Acidity inhibits amylase, which is the functional reason rye breads are traditionally made as sourdough rather than with yeast. If a loaf reads the correct internal temperature and is still gummy after full cooling, this is the likely cause. Baking the identical recipe with a different bag of flour is the quickest way to confirm it, since that swaps the enzyme profile wholesale.

Too much water for the bake

A very high hydration dough carries more water than a standard bake time can drive off, leaving a damp crumb even when set. Extending the bake by ten to fifteen minutes at a lower temperature dries the interior without burning the crust.

Leaving the loaf in the switched-off oven with the door ajar for ten minutes after baking helps as well. Alternatively reduce the hydration by five per cent, which is often the more practical answer for a home oven.

Very open, very wet crumbs are always slightly damper to the touch, and there is a point where that stops being desirable.

Storage after cooling

Wrapping a loaf while it is still warm traps escaping steam, which condenses and makes both crust and crumb soggy. Cool completely on a rack with air circulating underneath, then wrap or bag it once it is genuinely at room temperature. A loaf stored cut-side down on a board keeps its crumb better than one left open to the air.

The fridge is the worst place for bread, since starch retrogradation runs fastest just above freezing. For anything beyond two days, slicing and freezing preserves the texture far better than any storage method.

Gummy throughout with a low internal temperature means underbaking, and the fix is more time in the oven. Gummy only where you cut it, with the rest of the loaf fine an hour later, means you cut it too early.

In the tin, gummy after full cooling at the correct temperature points at flour enzymes or excessive hydration. A dense gummy band at the base specifically usually means an overproved dough that compressed under its own weight. Taking the internal temperature at the moment you pull the loaf makes three of these four immediately distinguishable.
