Autolyse does with time what kneading does with force

Mixing flour and water and then walking away looks like doing nothing, but the dough is building structure while the bowl sits covered.

What the flour is doing while you wait

Dry flour cannot form gluten at all, because the two proteins responsible only find each other once water has reached them. Wetting the flour thoroughly lets those proteins unfold, meet and begin bonding on their own, with no help from your hands. The starch granules swell in the same window, taking up water that would otherwise sit on the surface and make the dough feel wetter than it is.

Flour enzymes wake up as well, snipping a small number of protein bonds and breaking a little starch down into simple sugars. None of that needs energy from you, which is the whole argument for standing back rather than working the dough harder.

Why the dough handles differently afterwards

A rested mass stretches instead of tearing, because the protein network has assembled loosely rather than being forced into alignment. That extensibility is what lets you shape a loaf without fighting it, and what stops the surface ripping as you build tension.

Kneading time drops sharply, since much of the linking you would have done mechanically has already happened in the covered bowl. The dough also looks smoother and less shaggy, which is the visible sign that the flour has absorbed what it can absorb. If your dough still feels rough and grainy at the end of the rest, the initial mix almost certainly left dry pockets.

Holding back the salt and the yeast

Salt tightens the gluten network and slows the enzymes, so adding it at the start works directly against what the rest is for. Yeast left in the mix begins fermenting immediately, which is not fatal but starts a clock you had not intended to start.

The traditional version is flour and water alone, with everything else worked in once the resting period has finished. Many home bakers compromise by including the yeast and holding back only the salt, which keeps most of the benefit and saves a step. Whichever route you take, work the salt in properly afterwards, because a dough with unevenly distributed salt also ferments unevenly.

Judging when the rest has done its job

The rest is finished when the shaggy lump has relaxed into something smooth, slack and noticeably easier to pull apart. Strong white flour hydrates quickly and needs less time than wholemeal, where bran and germ draw water in slowly and unevenly.

Weighed out, rye and wholemeal gain from the longest rests, since the bran keeps absorbing long after the white flour around it has finished. Your recipe will suggest a figure, and it is a starting point rather than a rule, because flour and kitchen both vary.

Left far too long with yeast present, a dough can over-relax and lose exactly the elasticity you were hoping to build.

Where it makes the biggest difference

Wet doughs gain most, because they are the hardest to knead by hand and the most likely to tear during shaping. Wholemeal and rye gain almost as much, since full hydration is what stops sharp bran fragments cutting the network later on.

Weak or soft flours benefit too, as any structure gained without mechanical damage is structure you do not have to fight for. Enriched doughs gain least, because fat and sugar already interfere with gluten formation and the dough needs the mechanical work anyway. For a plain white loaf mixed in a machine the difference is real but modest, which is why some recipes skip it entirely.

Flour absorbs water differently by brand and by season; hydration is a target, not a rule.

Mistakes that cancel out the benefit

Leaving dry flour in the bowl means part of the mix never hydrates, and no amount of resting fixes what water never reached. Covering the bowl matters, because a skin drying on the surface will show up later as hard flecks running through the crumb. Treating the rest as a substitute for all kneading usually leaves a dough that is extensible but has no strength to hold gas.

Once the crumb sets, stacking a long rest on top of an already long bulk fermentation can push the total past what the flour will support. The rest is a head start on gluten development rather than a replacement for it, and the dough still has to be built.

You can rest the flour and liquid together first and add the fat and eggs afterwards, which is close to how most enriched recipes work anyway. Fat coating the flour early is what blocks gluten formation, so keeping it out of the rest is the point.

Does the rest work with a stand mixer?

Yes, and it shortens the machine time as well, which reduces the friction heat the mixer puts into the dough. Mix to a rough mass, stop, cover the bowl and come back to finish the job.
