A rolled sponge cracks because the starch set before you rolled it

The instruction to roll a thin sponge while it is still warm is not tradition, and it is describing a window that closes as the crumb cools.

Why warmth makes the sponge bendy

Starch that has gelatinised during baking is soft and pliable while hot, and firms progressively as the cake cools. A warm sponge can therefore be curved without the crumb fracturing, because the gel deforms instead of breaking. Once cooled, that same gel is rigid enough that bending forces the surface to split along the outside of the curve.

This is why the classic instruction is to roll immediately after turning out, before the sheet has had time to set. The sponge is rolled empty first, cooled in that shape, then unrolled, filled and rolled again along the same curve.

Why the batter is built differently

A sponge intended for rolling is usually leaner and more egg-dependent than a cake meant to be sliced. Egg proteins give a flexible, slightly rubbery set, while a high proportion of flour gives a crumb that snaps. Extra liquid, a little oil or an added syrup all keep the crumb softer and more tolerant of being bent.

The dough tells you first: the batter is spread thin, because a thick sheet has to stretch much further on its outside surface to make the same curve. That combination of thin, flexible and slightly moist is what makes the roll possible rather than any trick of technique.

Baking a thin sheet without drying it

A thin sheet loses moisture quickly, so it needs a shorter time at a higher heat rather than a gentle bake. Overbaked by even a small margin, the edges dry and become the first place the sponge will crack. The sheet is ready when the surface springs back and the edges have only just begun to pull away from the tin.

Lining the tin fully, including a slight overhang, lets you lift the sheet out immediately rather than prising it free. Every minute the sponge spends cooling in a hot tin continues to dry it, which shortens the rolling window.

The cloth, the sugar and the paper

Turning the sponge out onto sugared paper or a clean cloth stops it sticking to itself as it rolls. Sugar on the surface also draws a little moisture and helps the outside stay flexible rather than crusting.

Rolling the paper or cloth up inside the sponge keeps the layers apart so the roll can be opened again cleanly. Trimming the two short edges before rolling removes the driest, most crack-prone parts of the sheet.

A shallow scored line across one short edge helps the first turn of the roll start tightly rather than folding.

Filling without wrecking the shape

Fillings should be firm enough to stay put and soft enough not to force the sponge to stretch further as you roll. Whipped cream and soft buttercream both work, while a stiff, cold filling drags the crumb and tears it.

Spreading the filling thinner at the far edge stops it squeezing out and splitting the final turn of the roll. Rolling with the paper as a lever, rather than with your hands alone, keeps the pressure even along the length. Chilling the finished roll briefly firms the filling and makes the first slice much cleaner.

When a crack has already happened

Small surface cracks disappear entirely under a dusting of sugar or a thin coating of cream or ganache. A roll that split along its length can be presented cut side up as a filled sponge, which nobody will complain about. The next attempt usually needs a shorter bake, a thinner sheet or a faster move from oven to rolling surface.

If cracks appear at the ends only, the sheet was overbaked at the edges and the tin was probably too close to the oven wall. Cracking down the middle instead points at a sponge that cooled too far before the first roll.
